Beating feast-or-famine: a simple sales system for trades businesses

One month you're turning work away; the next, the phone's dead quiet. That feast-or-famine swing isn't bad luck — it's the symptom of having no sales system. The good news: most trades businesses don't have a sales problem. They have a follow-up problem.

You don't need to become a smooth-talking salesperson or buy expensive software. You need a handful of steps you run the same way for every lead, so good work stops slipping through the cracks. Here's the whole system.

1. Capture every lead in one place

Right now your leads probably live in three places: voicemails, texts, and your memory. That's where jobs go to die. Put every inquiry in one list — a notebook, a whiteboard, a simple spreadsheet, anything — with the name, the job, and the date. You can't follow up on what you can't see.

2. Respond fast — speed wins jobs

In the trades, the first business to call back often wins the job, almost regardless of price. If you take two days to reply, you're handing work to whoever replied in two hours. Set a simple rule: every new lead gets a response the same day, even if it's just "Got your message — I'll have a quote to you Thursday."

3. Quote clearly, the same way every time

Trades customers respect clear, flat, confident pricing over a vague hourly mumble. Use a quote template so every estimate looks professional and nothing gets forgotten — scope, what's included, what's not, price, and timeline. Consistency here protects your margins and your reputation at the same time.

4. Follow up — this is where the money is

Most jobs aren't won on the first contact. The customer's busy, they're getting other quotes, life happens. A quick, polite follow-up a few days after the quote wins a surprising number of jobs that would otherwise quietly disappear. Decide on a simple cadence — say, a nudge at day 3 and day 10 — and actually do it. This one habit alone smooths out the famine months.

5. Systematize referrals and reviews

Your happiest customers are your best (and cheapest) salespeople — but only if you ask. After a job wraps, send a short thank-you, ask for a Google review, and let them know you appreciate referrals. Done consistently, this turns one good job into the next three.

A pipeline isn't a spreadsheet — it's a habit. Capture, respond, quote, follow up, ask. Five steps, run every time. You don't need to be "good at sales." You need to be consistent, which is something a tradesperson is already great at on the tools.

Consistency beats hustle

The businesses that escape feast-or-famine aren't the ones with the slickest pitch. They're the ones that follow up every time, quote the same way every time, and ask for referrals every time. Build the system once, run it on every lead, and the quiet months get a lot less quiet.
